  How do I remove the heater to replace the heater motor (hopefully without disconnecting water hoses)?

  Without removing hoses? You don't.

Remove the hoses and disconnect the wiring.
There are three nuts accessed from beneath the hood that fasten the heater to the dash panel. Remove the three nuts, get inside the car and pull the heater out.

Once the heater is on your bench, you should be quickly able to figure out what needs to be done to R&R the motor.

  It's just as Kubes says, to remove the heater assembly. You can pinch off the heater hoses under the hood before disconnecting, but there will be some spillage of coolant. I put some old bath towels on the floor under the heater before I pulled it out. The reason I took mine out of my '46 Coupe, was to have it flushed and pressure tested, and found it to be in good shape. Attached are pictures of the heater out of my '46.
